# Competitor Gap Analysis Without Fooling Yourself

Standard gap tools export everything a competitor ranks for that you do not, which is mostly terms you cannot win and terms irrelevant to your business. The output feels like insight and wastes quarters. An honest gap analysis starts by picking the right comparators - sites at your level, not the market leader - and filters for terms where your site has a structural reason to compete.

## What you need first

- 3 to 5 competitor domains, chosen by SERP presence not by brand fame
- a ranking export for each
- your own current ranking export

## Method

1. Pick competitors by counting which domains appear most often in the top 10 across 50 of your target queries. The brands you consider rivals commercially are often not the ones taking your SERPs.
2. Drop any comparator whose referring domain count is more than roughly 3 times yours. Their gaps are not your opportunities and including them poisons the list.
3. Export terms where two or more comparators rank in the top 10 and you rank nowhere. A term only one competitor holds is often an accident of history or a page nobody else bothered with.
4. Filter that list against your own commercial reality: remove anything you cannot answer with real expertise or real data, because those are the pages that will read thin and never hold position.
5. For each surviving gap, open the ranking page and identify what it actually provides - a calculator, a dataset, a comparison table. Note the format, not the word count.
6. Write the gap list as briefs specifying that format, and sanity check that the total is smaller than one quarter of capacity. If it is larger, you have not filtered honestly.

It reads as insight and costs a quarter. This method picks comparators at your level first, so what survives is a list you could actually rank for this year.

What do I need in hand before starting?
